A 50,000-person organization was evolving its culture and values, but had no shared language for what strong leadership looked like at each level — leaving development inconsistent and disconnected from the behaviors the business needed.

Partnered with senior and divisional leaders and subject-matter experts to architect a company-wide leadership competency framework — defining the behaviors expected at every level (Leads Self, Leads Others, Leads Leaders) — and built the development infrastructure that carried those expectations across the enterprise.

Challenge

i.c.stars develops overlooked talent from under-resourced communities into technology and community leaders, and as the organization grew, its programs, people systems, and leadership team needed to mature into a single coherent foundation built on its values.

What was accomplished

Rebuilt the full program-delivery system from facilitator guides to participant workbooks, and translated i.c.stars' values into a competency and behavior framework with KPIs and a balanced-scorecard performance-review system. Coached the executive leadership team through its dynamics and designed new program offerings for the organization's client-facing deliveries.

Challenge

Brookhaven's lead scientists are brilliant individually, but the department needed them to operate as one high-performing, collaborative team, the kind that amplifies innovative output and becomes an industry role model. The technical expertise was already there. What needed developing was the communication, collaboration, and trust that turn individual brilliance into collective breakthroughs.

What was accomplished

Designed a science-backed team-development program built on psychological safety and utilizing the emotional intelligence assessment. It centered on four workshops tailored to scientific teams: Team Communication, Collaboration, Productivity, and Effectiveness, paired with quarterly team exercises, executive mentoring, and survey analysis to measure progress against the team's north star and division goals.

Community.co Leadership Offsite · Facilitation & Cross-Functional Alignment

Challenge

As Community.co grew, its senior leaders were planning in silos. Quarterly initiatives were approved team by team, resources and scope were not aligned upfront, and status meetings had stopped driving decisions. The leadership team wanted to be more strategic and cohesive, and they needed a shared vision and a real cross-functional communication process to get there.

What was accomplished

I started with a diagnostic, surveying the senior management team on what was working and what was breaking down across teams. I used those findings to design and facilitate a leadership offsite, and delivered a communication and planning framework: a Leadership North Star, an annual planning timeline from executive leadership through senior management, clear expectations and accountability at each level, and a two-month cross-collaboration planning cadence.

Impact

  • A shared Leadership North Star, purpose, three-year and one-year vision, that gave every team the same language and priorities
  • A clear annual planning and communication process that replaced siloed quarterly planning
  • A two-month planning cadence with built-in accountability, scoping before timelines, and shared transparency, so limited resources go to the right work
